Few tasks in an accounting practice use as much time for as little value as chasing clients for documents. The work is not hard. It is repetitive, it interrupts people who should be preparing returns, and it is easy to forget. Here is how to make it run with much less effort.
Why document collection drags
- Clients do not know exactly what you need.
- Documents arrive in pieces, through email, text and photos.
- Nobody has a single view of what is still missing.
- Reminders depend on someone remembering to send them.
Each problem has a simple fix.
Step 1: Give every client a checklist
A checklist matched to the client’s situation (individual, small business, new or returning) removes most of the guesswork. Keep a few standard lists and choose one when you onboard a client. Plain language helps: “your 2025 W-2 from each employer” is better than “income statements”.
Step 2: One place to upload
Choose one secure place for uploads, preferably the portal or storage you already use, and ask everyone to use it. This keeps sensitive documents out of email, and it makes it possible to see what has arrived.
Step 3: Track status automatically
When a client uploads a file, the matching checklist item should be marked received. Your team then sees one list showing who is complete, who is partial and who has not started, instead of a spreadsheet someone updates by hand.
Step 4: Schedule the reminders
Set a short sequence, for example a first reminder a few days after the request, a second a week before your internal deadline and a final one before the filing date. Write them politely and say exactly which items are missing. Stop reminders automatically when the checklist is complete.
Step 5: Let people handle the exceptions
Some clients will need a call. Automation should flag them, for example those who have missed two reminders, so a person can step in.
A note on sensitive data
Keep Social Security numbers and other sensitive identifiers inside your secure portal or accounting system rather than copying them into extra tools. When someone helps you set this up, give them the least access needed and remove it when they finish.
Where to begin
Start with one service line, such as individual returns, and run it through one busy season. Measure how many reminders staff send by hand and how long onboarding takes, then extend to other services.
